What Spalling Actually Is
Brick is fired with a hard, relatively water-resistant outer face and a softer, more porous body underneath. Spalling is the failure of that face — it flakes, pops, or sheets off, exposing the vulnerable interior.
The mechanism is water plus freezing. Masonry absorbs moisture through open joints, a cracked crown, or an unsealed face. When temperatures drop below freezing, water trapped inside the brick expands roughly nine percent. That expansion has nowhere to go, so it fractures the brick from within, and the face separates.
A chimney is more exposed to this than any other masonry on the house. It stands above the roofline with weather hitting it from every side and no eave protecting it, and it goes through heating and cooling cycles from the inside that no wall experiences.
Stages of Spalling Damage
Catching this early changes the cost by an order of magnitude.
Early — surface flaking. Thin scales of brick face lifting; fine reddish grit collecting on the roof or in the gutter below the stack. At this stage the structure is fine. Correcting water entry and applying a vapor-permeable repellent may be the entire job.
Moderate — popped faces. Whole brick faces have come off, leaving pitted craters and exposing porous interior. The affected units need cutting out and replacing, and the water source has to be found.
Advanced — crumbling units and receding courses. Brick that has lost significant section, joints washed out around it, and courses visibly recessed. Individual replacement is no longer practical. This is rebuild territory.
Critical — structural loss. Missing brick, daylight through the stack, displaced courses. The chimney is no longer carrying its load reliably and should not be used until it is rebuilt.
Repair: Replace the Brick, Then Fix the Cause
Cutting out spalled brick and setting matched replacements is straightforward masonry. Doing it without finding out where the water came from is the reason so many homeowners pay for this twice.
Our sequence is: find the water, stop the water, then replace the brick.
The water source is nearly always one of a short list — a cracked or undersized crown with no overhang, failed mortar joints, missing or failed flashing at the roof interface, a missing chimney cap letting rain straight down the flue, or a previous repointing done in mortar harder than the brick.
That last one deserves emphasis. If a chimney was repointed with Type S mortar against soft older brick, the mortar is now harder than the units it surrounds. Every freeze-thaw cycle transfers stress into the brick face instead of the joint, and the chimney spalls along precisely the courses that were “repaired.” We check for this before quoting, because replacing brick while leaving the over-hard mortar in place guarantees the new brick spalls too.
After the Repair: Keeping Water Out
Once sound brick is back in place, we close the envelope: recast or seal the crown with an overhang and drip edge so runoff is thrown clear of the brick face, fit a cap over the flue, and correct flashing at the roofline.
Where the brick is sound but absorbent, a vapor-permeable siloxane water repellent is appropriate. The distinction matters. A film-forming sealer — paint, elastomeric coating, or anything that leaves a skin — traps moisture inside the masonry and dramatically accelerates spalling. A vapor-permeable repellent penetrates and blocks liquid water from entering while still letting vapor escape from within. Applying the wrong product to a chimney is worse than applying nothing.
